1. Quick Project Recap & Key Objectives

This project delivers the official digital platform for the RadioConnect 2026 conference, focusing on "Synergizing Innovation: Precision in Medical Imaging, Interventional Radiology, & Radiation Therapy."

Core Purpose:

To create a user-friendly website for information dissemination, registration, secure ticketing (via Stripe), and speaker abstract submissions related to the conference theme.

Key Objectives:

  • Streamline attendee experience (info, sign-up, payment).
  • Efficiently manage speaker submissions.
  • Provide a reliable and secure platform for all users.

The goal remains to make the conference interaction seamless for attendees, speakers, and organizers.

2. Technology Stack Overview

The chosen stack ensures scalability, performance, and security (click on platform names for details):

  • Frontend & Edge: Cloudflare Workers / Pagesi
  • Backend & DB: Supabase & Edge Functionsi
  • Payments: Stripei
  • Email Service: AWS SES (Simple Email Service)i
  • Development IDE: Windsurf AI IDEi
  • Domain (Proposed): hkrrtc2026.org.hk

This modern stack supports our objectives for a robust and efficient platform.

3. Tech Stack vs. Full Outsourcing Comparison

Comparing our current approach with a fully outsourced vendor solution:

Aspect Current Project Stack (In-house/Selected Tech) Fully Outsourced Vendor Solution
Cost (Initial) Lower to Moderate (Leveraging existing skills, open-source/cost-effective tools) Moderate to High (Vendor premiums, project management fees)
Cost (Ongoing) Lower (Primarily hosting/service fees, internal maintenance) Moderate to High (Maintenance contracts, support fees, potential per-change costs)
Control & Customization High (Full control over features, design, and data) Moderate to Low (Dependent on vendor platform/SLA, customization may be limited or costly)
Speed of Initial Development Moderate (Dependent on internal team capacity & learning curve) Potentially Faster (If vendor has ready-made solutions/large team) or Slower (Due to communication overhead, contract negotiations)
Flexibility & Iteration Speed High (Agile changes, direct implementation) Low to Moderate (Changes often require formal requests, scope adjustments, and may incur extra costs/delays)
Scalability High (Cloudflare & Supabase designed for scale) Variable (Depends on vendor's infrastructure and chosen plan)
Maintenance & Support Internal responsibility, community support for tools Vendor-provided (Covered by contract, but quality/response times can vary)
Vendor Lock-in Risk Low (Using standard technologies, transferable skills) Moderate to High (Proprietary platforms can make migration difficult/costly)
Internal Expertise Building High (Develops valuable skills within the organization) Low (Reliance on external expertise)

Our current stack offers greater control, long-term cost-effectiveness, and skill development, while a fully outsourced solution might offer faster initial deployment at a higher cost and less flexibility.

4. Development Status & Key Achievements

As of May 21, 2025:

Core Services & Infrastructure:

  • Registration system: DONE & TESTED
  • Payment processing (Stripe): DONE & TESTED (incl. association member discounts)
  • Cloudflare & Supabase instances: PROVISIONED
  • Domain hkrrtc2026.org.hk needs committee confirmation TODAY.

UI/UX Design:

  • Public-facing sections (Homepage, Info, Registration): DONE
  • Abstract Submission section: PENDING

In Progress / Pending:

  • AWS SES (Simple Email Service) setup.
  • Deployment to production domain (once confirmed).
  • Removal of placeholder content & final content population.
  • Topic adjustments based on final program details.
  • Finalizing theme colors & incorporating committee feedback.

Key Achievements Summary:

  • Core functionalities (registration, payment) are operational and tested.
  • Established a solid, scalable technical foundation.
  • Made strategic, cost-effective technology choices.

5. Proposed Budget & Justification (Revised - Final Adjustments)

All figures are estimates in HKD. Reflects UI/UX & Development primarily handled by internal resources, AI tools, & Supabase Edge Functions.

Category Estimated Cost (HKD) Brief Justification
Domain Registration (Annual) ~ 500 hkrrtc2026.org.hk registration
Hosting & Core Services (Annual) 0 - 2,000 Cloudflare Pages (free), Supabase DB (free tier), AWS SES (free/low cost). Ceiling allows for peak traffic.
UI/UX Design 0 - 1,000 Primarily internal effort with AI tools; minimal budget for any specific assets.
Development (Integrations & Complex Logic) 0 - 2,000 Primarily internal effort using Supabase Edge Functions & AI-assisted coding for Stripe, Abstract Submissions etc.
Windsurf AI IDE (Annual) 1,500 Development efficiency tool subscription.
Content & QA 0 Internal testing by committee members.
Contingency (10-15%) 200 - 1,050 Based on significantly reduced core expenses. (Low: (500+1500)*0.1; High: (500+2000+1000+2000+1500)*0.15)
TOTAL ESTIMATED (Excl. Transaction Fees) HKD 2,200 - 8,050 Extremely lean budget leveraging internal resources & free/low-cost services.

This ultra-lean budget maximizes cost-effectiveness by heavily relying on internal skills, AI tools, and the capabilities of the chosen free/low-cost services like Supabase Edge Functions.

6. Budget Scenario Comparison (First Year Estimates)

Comparing our proposed ultra-lean budget with a common SaaS platform alternative.

Payment Gateway Transaction Fees estimated at HKD 10,000 (2.5% of hypothetical HKD 400,000 ticket revenue).

Cost Component Current Proposed Stack (Ultra-Lean) SaaS Platform (e.g., EventX Premium)
Base Platform/Development Cost HKD 2,200 - 8,050 ~ HKD 18,700 (Annual Subscription)
Est. Payment Gateway Transaction Fees ~ HKD 10,000 ~ HKD 10,000 (or potentially higher if platform adds own fees)
TOTAL ESTIMATED FIRST YEAR HKD 12,200 - 18,050 ~ HKD 28,700+
Key Advantages Maximum cost savings, high control & flexibility, internal skill development. Potentially faster setup if features align, vendor support, less direct technical management.
Key Considerations Relies on internal effort & AI tools, requires technical oversight for maintenance. Higher recurring cost, less customization, potential vendor lock-in, data ownership policies.

The proposed ultra-lean approach offers significant potential cost savings for the first year compared to a typical SaaS solution, while retaining full control and fostering internal expertise.
